GameCraft Studios Turnaround
A product and growth case study diagnosing a struggling studio operation and proposing a prioritized turnaround plan for retention, acquisition, and sustainability.
Problem
A studio or product operation was not converting effort into sustainable growth, retention, or revenue outcomes.
Solution
Structured the work as diagnosis to intervention plan, covering positioning, onboarding, retention loops, and monetization priorities with clear execution order.
Role
As a game developer, I contibuted with game ideas and design and connecting those to the broader product and growth strategy.
Outcomes
Pitched the turnaround plan to stakeholders and delivered a full strategy report outlining a new game direction, KPI framework, and prioritized execution roadmap to stabilize and grow the company.
Lessons Learned
- Turnaround plans are strongest when diagnosis, prioritization, and execution sequencing are explicitly connected.
- Retention and onboarding improvements usually create faster impact than broad acquisition pushes.
- For a manufactured case study, you need to be able to come up with realistic data and scenarios to make the analysis meaningful.
